Transparency is already a claimed benefit in Indore. Fixed pricing is already claimed. Turnkey delivery is already claimed. These are table stakes, not a brand moat.
INDORE–MALWA DOSSIER
Part 2 of 6
A readable section of the Indore–Malwa research and operating dossier.
INDORE–MALWA · COMPETITIVE INTELLIGENCE & PILOT OPERATING MODEL
The market gap is not “turnkey construction”. The gap, if Vasundhara enters, must be a higher operating standard.
A substantive competitor scan shows that Indore already has architecture studios, turnkey builders, interior specialists and hybrid design-build firms. Several explicitly sell transparency, fixed or itemised pricing, single-point accountability and end-to-end execution. Vasundhara therefore cannot differentiate merely by repeating those words.
A documented client operating system: discovery → feasibility → scope lock → design freeze → procurement plan → construction dashboard → variation control → independent QA gates → snagging → handover dossier.
The promise is not “we build houses.” It is controlled decision-making: the client can see scope, cost, responsibility, progress and approved changes without becoming the project manager.
INDORE PILOT MODEL
Geographic wedge
Start with Indore core and a deliberately limited set of premium/growth corridors. Do not advertise a full Malwa service footprint before supervision capacity exists.
Project wedge
Independent homes, villas and major renovations where the client benefits from one accountable design-and-build command structure.
Commercial discipline
No “all-inclusive” ambiguity. Every engagement requires a written scope baseline, exclusions register, variation protocol, milestone plan and procurement responsibility matrix.
Execution discipline
Build a vetted specialist panel rather than pretending every trade must be in-house: civil, RCC, MEP, carpentry, stone, glazing, paint and landscape.
THE FIVE NON-NEGOTIABLE LAUNCH GATES
DECISION: CONDITIONAL PILOT GO. Indore merits a tightly bounded pilot only after these five gates are closed. Wider Malwa expansion remains unapproved until project-density and supervision economics are demonstrated.
Competitor evidence reviewed September 2026 from publicly available company service descriptions. Competitor claims are treated as positioning evidence, not independently audited performance metrics.
INDORE–MALWA · LAUNCH ECONOMICS · EVIDENCE-BASED PILOT MODEL
The first commercial reality: Vasundhara will enter a transparent, price-anchored market.
Current 2026 market offers cluster around broadly similar construction bands, although published rates are supplier claims rather than audited transaction data. Sarovar Builders advertises roughly ₹1,550–₹2,400/sq.ft turnkey construction; Studio23 places architect-led standard-to-premium work around ₹1,500–₹3,500+ depending on scope; AMR BuildTech publishes packages from ₹1,399–₹2,499/sq.ft. The strategic implication is clear: Vasundhara should not launch with invented premium pricing. It needs a disciplined scope-and-margin architecture.
Market entry band
DO NOT SELL “CHEAP TURNKEY”.
The visible market already competes aggressively on per-square-foot packages. Vasundhara should quote by defined specification and controlled scope, using per-square-foot figures only as a client orientation tool.
Best initial customer
OWNER OF A PLOT + COMPLEXITY PROBLEM
The strongest pilot prospect is not every homeowner. It is a plot owner with sufficient budget who values professional coordination and wants one accountable command structure.
Revenue architecture
SEPARATE THE ECONOMIC ENGINES.
Design, project management, construction execution, procurement and specialist packages should be modelled separately before they are bundled for the client.
Margin protection
VARIATIONS ARE A COMMERCIAL SYSTEM.
No verbal changes. Every variation requires scope, price, programme impact and written approval before execution.
PILOT UNIT-ECONOMICS TEMPLATE
THE PILOT MUST PRODUCE THESE NUMBERS
How many qualified enquiries become signed projects?
Which corridors consistently generate clients within Vasundhara's intended project economics?
What is the gap between pre-contract estimate and actual delivered cost?
Does the project remain profitable after real management and travel time?
Are collections staying ahead of committed project outflows?
OPERATING DECISION: launch only as a measurement-driven pilot. The first projects are not merely revenue; they are the dataset required to determine whether Indore can support repeatable scale.
Research sources: Sarovar Builders, Studio23 and AMR BuildTech, reviewed September 2026. Published prices are treated as competitive positioning signals and require supplier quotations before use in a Vasundhara budget.
FIELD VALIDATION PROGRAMME · PASS 1
Indore's market is competitive enough to invalidate any assumption that Vasundhara enters an empty space.
The first field-validation pass confirms a crucial correction: Indore already has multiple organised turnkey and design-build operators publicly offering transparent pricing, BOQ-led costing, quality checks, fixed-price language and end-to-end delivery. The launch case therefore rests on operational superiority and customer trust—not on being the first organised builder.
Publicly positions turnkey independent-home delivery across major Indore corridors, including design, permissions, RCC work, services and finishing.
Promotes detailed BOQs, engineering-led quality checks, transparent pricing and post-construction support.
Positions around BOQ clarity, stage-wise quality checks, site supervision and structured reporting.
Demonstrate that architect-led turnkey delivery is also present in the market.
FIELD-VALIDATION CONSEQUENCE: Indore is still a plausible first laboratory, but the proposition must be sharper than “transparent turnkey construction”.
FIELD VALIDATION · PASS 2 · PRICE REALITY
The visible 2026 price market is broad enough to support segmentation—but published rates are highly scope-dependent.
Current public estimates cluster broadly around ₹1,500–₹3,500 per sq.ft for ordinary budget-to-premium construction, with luxury and architect-designed projects capable of moving materially higher. The variance between sources reinforces a central operating rule: no Vasundhara proposal should be compared by headline rate without a scope-equivalence schedule.
FIELD VALIDATION · PASS 3 · CUSTOMER PROBLEM
The recurring visible market problem is fragmentation—and the word “turnkey” is not enough to solve it.
Public market messaging repeatedly describes owners receiving conflicting quotations, fragmented responsibility and unclear inclusions. At the same time, many firms now claim to solve those problems. Vasundhara's field hypothesis must therefore be more demanding: can the company make the project materially easier for the client to govern than an existing reputable competitor?
Decision control
One documented source of truth for drawings, selections, approvals and changes.
Commercial control
Scope-equivalence comparisons and priced variation orders before additional work begins.
Evidence-based quality
Stage-gate inspection records rather than verbal assurances.
Client visibility
A disciplined reporting rhythm that lets a busy owner understand progress without visiting daily.
FIELD VALIDATION · PASS 4 · LAUNCH GATE
Indore remains recommended—but the launch case has become more rigorous.
STATUS: CONDITIONAL GO. The research still supports Indore–Malwa as the provisional first-launch theatre, but only if the next validation work produces evidence of a recruitable execution lead, economically viable premium projects and customer dissatisfaction that existing organised competitors do not consistently solve.

NEXT CRITICAL TEST
FIELD VALIDATION · PASS 5 · EXECUTION LEADERSHIP
The first Indore office should be built around one accountable operator—not around a collection of contractors.
The regional execution lead is now the single most important pre-launch recruitment decision. Vasundhara does not need a celebrity architect or a large administrative office on day one. It needs a person capable of converting drawings and promises into predictable physical outcomes while maintaining commercial and client discipline.
PASS 6 · THE IDEAL FIRST HIRE
Recruit for judgement first; technical qualifications alone are insufficient.
Preferred background
Substantial responsibility for independent homes, villas, premium residential projects or complex fit-outs—not merely junior supervision on large sites.
Authority profile
Comfortable challenging suppliers, refusing undocumented changes and escalating commercial risk before it becomes irreversible.
Management style
Calm, evidence-driven and systematic. The role cannot depend on heroic firefighting as its normal operating method.
Red flags
Only infrastructure experience, inability to explain margins, informal verbal contracting habits or dependence on personal relationships instead of records.
RECRUITMENT RULE: do not hire the first technically impressive candidate. The regional lead must be compatible with the operating system we are trying to build.
PASS 7 · FIRST-TEAM ECONOMICS
Keep fixed overhead deliberately below the revenue assumptions of the first project.
The launch team should remain compact until project density is proven. Specialist capability can initially be purchased through vetted partners; permanent payroll should be reserved for functions that directly protect client trust, quality or commercial control.
Regional execution lead, project/site engineering and essential design coordination.
Specialist MEP, waterproofing, fabrication, surveying and other package-specific expertise.
Governance and strategic commercial review—not permanent daily site supervision.
PASS 8 · LEADERSHIP GATE
No execution lead, no launch.
STATUS: HARD GATE. Indore should not receive meaningful launch capital until at least one recruitable operator passes a structured technical, commercial and behavioural assessment. A promising market cannot compensate for weak execution leadership.
PASSING
STILL UNDER VALIDATION
HARD PRE-LAUNCH REQUIREMENT
CONDITIONAL GO · NOT YET AUTHORISED
FIELD VALIDATION · PASS 9 · CUSTOMER ACQUISITION
The first ten customers should be sourced through trust ecosystems—not bought through broad advertising.
A new premium residential operator begins with an unavoidable credibility deficit: prospective clients cannot yet inspect a long Vasundhara track record. The first acquisition strategy must therefore borrow trust from credible professional and social networks while simultaneously creating independent proof of process and capability.
Architect ecosystem
Develop relationships with architects who want reliable execution capacity without personally carrying full construction-management risk.
Premium property ecosystem
Identify plot and independent-home transactions where an owner will soon enter the design-and-build decision cycle.
Business & professional networks
Prioritise trusted introductions from entrepreneurs, senior professionals and established local communities over anonymous lead volume.
Proof-led digital discovery
Use the website as evidence infrastructure: methodology, specifications, process, geography and documented project thinking—not generic “luxury” advertising.
PASS 10 · THE FIRST-10 PROJECT FUNNEL
Measure introductions and qualification—not website traffic.
FIRST-10 RULE: a high volume of weak enquiries is worse than a small number of properly qualified introductions.
PASS 11 · TRUST BEFORE BRAND
For the first projects, the operating system must itself become the marketing asset.
Explain how scope, approvals, procurement, QA and changes are controlled before asking a client to trust the company.
Once recruited, credible leadership should be visible and accountable rather than hidden behind anonymous branding.
Use sample reporting structures, specifications and quality gates to demonstrate how projects will be governed.
A serious premium operator earns trust partly by being explicit about what is and is not included.
PASS 12 · ACQUISITION GATE
The first customer should validate the channel, not merely generate revenue.
STATUS: TESTABLE. Indore now has a defined acquisition hypothesis: architect referrals, premium property relationships, trusted professional networks and proof-led digital discovery. Each channel must be tested separately. The first signed project should tell us where credible customers actually come from—and whether that channel can produce the next five.

FIRST PROJECT ACQUISITION
FIELD VALIDATION · PASS 13 · THE FIRST PROJECT BLUEPRINT
The first Vasundhara project should be selected as a controlled pilot—not accepted merely because revenue is available.
The inaugural project will become the operating laboratory for estimating, procurement, QA, reporting, change control and client communication. A badly selected first contract can distort the entire launch. The ideal pilot therefore needs enough complexity to test the system, but not so much complexity that the company learns everything while simultaneously losing control.
Client profile
One clear decision authority, financially credible, professionally busy and willing to value documentation and structured governance.
Property status
Clear land/property control and sufficient approvals clarity before major commercial commitments begin.
Project type
Independent premium home or substantial bespoke residence—not a commodity speculative development.
Scope condition
Architectural intent sufficiently defined to create a genuine baseline before execution pricing.
PASS 14 · SIZE, COMPLEXITY & RISK
The ideal pilot should be meaningful enough to prove the model and small enough to survive mistakes.
PASS 15 · COMMERCIAL ACCEPTANCE GATE
A project is not “won” until it passes the contribution test.
Set an internal contribution threshold before negotiation begins. Never discover the required margin after agreeing the price.
No commercial model should depend on recovering margin later through optimistic assumptions about client changes.
Milestones must finance committed work and prevent uncontrolled corporate working-capital exposure.
High-risk packages require clear supplier and specialist responsibility before contract signature.
ACCEPTANCE RULE: revenue, prestige and urgency are not sufficient reasons to take the project. The pilot must be commercially survivable.
PASS 16 · FIRST-PROJECT REJECTION LIST
The projects most likely to damage the launch are often the ones that look irresistible at first.
Lowest-price-only procurement, undefined scope or clients expecting unlimited informal “adjustments”.
Unclear land control, approvals uncertainty or financing dependent on unresolved events.
Impossible programme commitments made before technical planning.
Very large prestige projects that could overwhelm the first operating team—even if financially attractive.
PASS 17 · THE IDEAL PILOT SCORECARD
Score the project before the company emotionally commits to it.
RULE: the first project proceeds only when the scorecard produces a clear commercial and operational case. A borderline project is not a pilot; it is an uncontrolled experiment.
FIRST-PROJECT BLUEPRINT · DEPLOYED
The launch now has a definition of what it is waiting for.
Indore–Malwa should not launch because “a customer arrives”. It should launch when the right combination arrives: a qualified client, a commercially viable project, a recruitable execution lead and an operating structure capable of delivering the promise.

LAUNCH OPERATING SYSTEM · PASS 18
Vasundhara's product is not merely a house. It is a controlled journey from enquiry to accountable handover.
The operating model is designed as a sequence of decision gates. Work should not advance simply because time has passed; it advances because the previous stage has produced the information, approvals and controls required for the next one.
PASS 19 · CLIENT INTAKE & QUALIFICATION
The first operational discipline is learning when not to sell.
Property facts
Record ownership/control, location, plot dimensions, approvals status and known physical constraints.
Decision structure
Identify who can approve design, money and changes. Family disagreement is a project risk, not a customer-service detail.
Commercial reality
Establish a credible investment range before expensive design and estimating effort is committed.
Operating fit
Test whether the client accepts documentation, milestones and written change control.
OUTPUT: a one-page qualification record ending in one of three decisions: QUALIFY, PAUSE or DECLINE.
PASS 20 · DISCOVERY → SCOPE BASELINE
Every serious project needs a source of truth before the estimate becomes a negotiation weapon.
Requirements, priorities, lifestyle needs, budget boundaries and non-negotiables.
Approved drawings and assumptions sufficiently stable for commercial work to begin.
What Vasundhara is explicitly responsible for delivering.
What is not included—and who owns the decision or cost.
Known approvals, site, supply, programme and technical risks.
PASS 21 · PROPOSAL & CONTRACT CONTROL
The proposal must make comparison possible without making the project a commodity.
The client should be able to understand what is being bought, what assumptions govern the price and what happens when the scope changes. The proposal is therefore a commercial control document—not a glossy brochure with a final number.
PASS 22 · DELIVERY COMMAND SYSTEM
Once the contract is signed, the project moves into a disciplined control rhythm.
COMMAND PRINCIPLE: if an important decision cannot be reconstructed later from the project record, it was not adequately controlled.
